Plan Gmail delegation before handing an inbox to a colleague

Understand Gmail delegate access, account limitations and a practical staff handover before enabling someone to manage a business inbox.

Start with the responsibility, then the access

When an owner needs inbox coverage, Gmail delegation can let a colleague manage mail through their own account. Delegates can read, send and delete messages; they cannot change the account password. This is meaningful access, so first decide whether the colleague should manage the whole inbox or only receive a small set of tasks.

Check the account and tool limitations

Google says a work or school account can delegate only within its organization, and an administrator may need to enable delegation. An alias is not a separate Google Account that can receive delegates. Google also lists Gemini in Gmail among features unavailable to delegates. Do not promise that the owner's assistant features will follow the colleague into the delegated inbox.

Define a trial shift

Consider a fictional installation office covering an owner's day away. The colleague may answer routine opening-hour questions and gather missing job details, while unusual pricing and complaints wait for the owner. Write those boundaries and a contact route for urgent exceptions. The input is an approved response guide; the output is a handled message or a clearly assigned escalation.

Verify access without using customer conversations as tests

Have the owner or authorized administrator grant the intended access. Google uses an invitation that expires after a week and says activation can take up to 24 hours. Once available, use a labelled internal test message to check the colleague can open the right inbox and that the received reply identifies the sender as expected. Record the reviewer and date.

Keep accountability outside the unread count

During the trial, keep a brief handover list: conversation, person handling it, next step and any unresolved promise. Reading a message is not the same as completing the task. Ask the colleague to leave unfamiliar attachments and unusual account requests for the appropriate reviewer. Set a date to reassess access and include its removal when duties end. Delegation itself does not create an autonomous AI reply system.

Compare coverage with its ongoing cost

If the owner currently spends 15 minutes on each of four weekly handovers, a clearer process might reduce each to five minutes. That illustrates 40 minutes of recovered weekly capacity, before training and review time. It does not remove the need for staff judgment or guarantee savings.
