Can AI help when staff do the same task differently?

Use a three-case walkthrough to separate useful process variations from workarounds before paying for business automation.

Map one task before trying to automate it

You do not need a complete operations manual before asking for AI help. For one proposed task, you do need agreement about the starting information, acceptable result and decisions that change the route. Two colleagues may work differently for a good reason, such as handling new and returning customers. They may also have developed workarounds for missing information. Observe the difference before choosing a single process for the software to repeat. A short process review can be part of the help you buy.

Walk through two ordinary examples

Imagine a fictional service office preparing site-visit briefs. Pat handles a new customer by collecting the job address, drafting a brief and sending it to the estimator. Lee handles a returning customer by checking an approved existing site record, drafting a brief and sending it to the same estimator. The different input routes may both be useful. The shared requirement is evidence of the current job site before review. Copying the most common sequence would not, by itself, establish that it fits both cases.

Give each difference a reason

Microsoft process-mining documentation describes process variants as different activity sequences and explains how examining them helps identify scenarios needing attention. For a small first review, you can write the sequences on paper rather than purchase analysis software. Label each difference as an agreed variation, an unresolved question or an unnecessary workaround. In the fictional office, reusing a checked site reference can be an agreed variation. Reusing the previous address without checking a message about a new location is a question to resolve, not a shortcut to automate.

Current primary documentation checked October 16, 2026. Supports the activity-sequence concept and examining variants. The two-colleague example, six-field decision brief and three-case exercise are original proposed tools, not Microsoft product requirements or client results. Microsoft: examine different process variants

Make a one-page decision brief

For each route, record six things: starting event, condition for choosing it, information required, person making the decision, output and evidence that the next person accepts it. For the returning-customer route, name the site record and how a changed location is detected. Keep an unknown condition visible and assign someone to resolve it. Staff should be able to explain why a case takes a route. This brief describes the work your business wants, before a provider chooses prompts, forms or connections.

Have both colleagues try the same three cases

Prepare harmless examples: a new customer with a complete address; a returning customer confirming the same site; and a returning customer whose message names a new location. Ask Pat and Lee independently which route applies and what the estimator should receive. Compare their answers with the decision brief. If they disagree, decide whether information is missing, the rule is unclear or a valid exception needs its own route. Repeat the changed case after the brief is corrected. These are proposed checks, not evidence that a system has passed them.

Automate the agreed part first

A form and a fixed rule may be enough when the conditions are explicit. AI can help turn varied messages into a proposed brief, with the source beside uncertain details. Keep unresolved routing decisions with staff. Check that the selected tool can distinguish the required conditions instead of merely matching a customer name. Agree who maintains the brief when the business changes its process. The related status guide covers consistent labels later; a shared label cannot resolve disagreement about which work should happen.

Price the review as well as the build

Ask for process mapping, the agreed routes, a small demonstration and staff handover to be listed in the scope. Compare preparation and review time on completed cases, including exceptions and cases returned to manual work. Include software, maintenance and staff practice in the cost comparison, and value released capacity separately from cash savings. You may find that a clearer job aid solves the problem, or that one connection removes repeated copying. Exovara can help map the differences and build the useful part without asking you to standardize every task in the business first.
